Waltec Forgings, a
medium sized manufacturer of plumbing fixtures, found themselves in a
situation where their existing body of hourly workers were perceived to
lack the mechanical comprehension, trouble shooting and problem solving
skills to handle tasks of increasing complexity. Also, the amount of
grievances, turnover, and level of absenteeism was too high, and
productivity too low. Generally, morale and satisfaction were relatively
low at Waltec. LSM Consulting was called in to improve the situation.
We designed a new
selection program, where job candidates, after an initial interview,
were required to write a series of tests to assess their competencies in
a number of areas including mechanical comprehension, verbal, numerical
and conceptual skills, detail orientation and problem solving style.
These tests also assessed their energy, achievement motivation,
assertiveness, social skills, thoughtfulness and patience, capacity to
deal with work stress, capacity and willingness to deal with specific
routine tasks, their need for support and autonomy and some more.
Three years after the
start of the selection program, Waltec reported that employee retention
had increased substantially while absenteeism, grievances, work errors
and stress were greatly reduced--management also found that the workers
hired in the selection program were less in need of support. There was a
significant increase in productivity and satisfaction and workers were
reported to have stronger problem solving skills, better communication
and social skills, more self-control and energy. Waltec also found
that the workers hired within the selection program were more likely to
take initiative and were more inclined to consider taking on supervisory
responsibility.
